The challenge

College athletes had been able to earn from their name, image, and likeness for barely a year when Commonwealth NIL launched in 2022, aligned with Virginia Tech as a preferred vendor and one of a small number of companies with an official relationship to the school. The category had no playbook yet. Most groups in the space were running on a landing page, a logo, and a donation button.

Commonwealth NIL wanted to operate like an actual retailer instead. Fans needed to buy merchandise tied to specific athletes, subscribe to a membership, and follow the athletes they were backing, all in the same place, and the company needed to fulfill and ship physical orders without a warehouse team behind it. All of it had to launch on the timeline of a market that was moving weekly.

What we built

A WordPress site with WooCommerce as the commerce engine, built around the company’s cardinal mark and a dark, type-led treatment. The homepage led with the positioning (“Leaders in navigating Name, Image, and Likeness”) and then split the pitch three ways, for athletes, fan investors, and corporate investors, because those audiences wanted very different things from the same company.

The shop was organized the way its audience actually thinks: browsable by athlete, alongside Newly Added and Top Sellers, with search across the catalog. Apparel ran with size and color variants, and limited runs like the #RUNITBACKVT line gave the store the scarcity a merch drop depends on. Customers got what a donation button never provides: accounts and order history, promotions and coupon codes, inventory that reflects what is actually in stock, and a cart that can hold a hoodie and a membership at the same time. The Commonwealth NIL team ran products, pricing, and orders themselves from the WordPress admin.

Memberships on top of the catalog

The store was a membership site as much as a shop. Alongside one-time purchases, fans could subscribe to a monthly plan that billed and renewed on its own schedule, which gave Commonwealth NIL predictable recurring revenue instead of revenue that only arrived when someone felt like buying a hoodie.

Membership carried real benefits rather than a badge: exclusive limited-run merchandise, first invitation to events and NIL news, and a direct line to the athletes being backed. Because memberships ran through the same WooCommerce system as the products rather than a bolted-on second platform, a member had one account, one order history, and one place to update a card or cancel, and the team could read active memberships and recurring revenue next to product orders instead of reconciling two sets of books.

Shipping and fulfillment

Taking the payment is the easy half of selling merchandise. We integrated shipping and logistics directly into the store so an order moved end to end: live carrier rates calculated at checkout against real package weights and destinations, shipping labels generated from the order itself, and tracking numbers written back to the order and sent to the customer automatically.

That is what separated a marketing site from an operation a small team could actually run. Orders came in, labels printed, packages went out, and customers could see where their order was without anyone stopping to answer an email about it.

Acquired

In April 2023 Commonwealth NIL was acquired by Triumph NIL, consolidating two of the groups working in Virginia Tech NIL, and the company wound down its own operations shortly after. The storefront carried the business from launch through acquisition, which is the whole job an e-commerce build is hired to do.
